How AI Works: From Data to Intelligence
Where AI gets its answers
Ask a generative AI tool what a change order is, and you’ll have a solid answer in seconds. Ask whether your change orders are trending up this quarter, and it has nothing for you. This video is about that gap, which is the single most useful thing to understand about how AI works. You’ll learn where these tools actually get their knowledge, and why sounding knowledgeable about construction and knowing your business are two very different things.
Along the way, you’ll get straight definitions for the three words that come up in every AI conversation and almost never get explained: model, data, and context. You’ll see what training really means, framed around an example every contractor already knows. You’ll also learn to tell the difference between the structured information sitting in your fields and rows and the unstructured information buried in daily diaries, jobsite photos, and email threads, and why most of what your company actually knows lives in that second group.
From there, you’ll follow the chain every AI answer travels: data, model, context, output, decision. The video is candid about how each link can break, and about the uncomfortable fact that a broken link never announces itself. By the end, you’ll understand why two companies can run the same AI tool and get completely different results from it, and why the final step in that chain is still a person.
What you'll learn
- Explain what a model is and what training does.
- Tell the difference between structured and unstructured data.
- Describe how context lets AI reason about your business, not just construction.
- Trace the chain from data to model to context to output to decision.
- Spot where that chain breaks, and why weak answers still sound confident.

Frequently asked questions
Why can't a general AI tool answer questions about my own projects?
Because a general-purpose model is a very well-read stranger. It has read an enormous amount about construction, so it knows what a cost code is and how earthwork gets priced, but it has never seen your estimates, your production rates, or your crews. The video covers what it takes to close that gap.
Do I need to watch Video 1 first?
It helps, but isn’t required. Video 1 defines what AI is and introduces the spectrum from software to agent. This one answers the other half of the question: how it works and where its knowledge comes from. Together, they’re the foundation for everything after.
Will this video prepare me to use AI in my role?
You’ll be able to explain why an AI tool can or can’t answer a given question, judge what information a tool would need to be useful for your jobs, and recognize an answer that sounds confident but is missing something. The applied uses come in the videos that follow.
